“Não consigo cumprir prazos pois sempre estou apagando incêndios e resolvendo problemas urgentes.”
“Minha equipe não cumpre seu papel e tenho que resolver até as coisas pequenas.”
Não sei se você vive essa realidade mas me defronto com essa situação todos os dias e em diversas empresas. Será que essas frases refletem o cotidiano de um gestor ou profissional capacitado? Resolver coisas importantes, atender o que é urgente, trazer a solução para os problemas com certeza reflete o nível de qualificação e responsabilidades de um profissional. Mas será que você é um super profissional ou está apenas sofrendo da síndrome de bombeiro?
Não se ofendam, nem bombeiros e nem outros profissionais que se identificaram com as frases acima. O ponto desta discussão está em entender o que realmente é urgente no seu dia a dia para otimizar seus resultados.
Se as frases acima manifestam a sua realidade, meu amigo, você está com dificuldades. Classifico como síndrome de bombeiro o imediatismo que acomete a grande maioria atualmente, não por incompetência, mas pura e simplesmente pelos atropelos do dia a dia. Você se acostuma a simplesmente agir sem planejar suas ações e acaba perdendo muito tempo em coisas que não eram tão urgentes e importantes.
As empresas não precisam de bombeiros, elas precisam, sim, de profissionais capacitados e que cumpram seu papel de forma eficiente e precisa. As empresas precisam de gestores capazes de nortear uma equipe e estabelecer prioridades a seus colaboradores.
Faça um exercício. Liste as atividades que são de sua responsabilidade e também as diversas tarefas que são designadas a você com caráter de urgência. Classifique as em quatro quadrantes: tarefas urgentes e importantes, não urgentes e importantes, urgentes e não importantes e, por final, não urgentes e não importantes.
Após você fazer essa análise e organizar suas atividades por importância, você irá perceber que são nas atividades não importantes e urgentes que você investe a maior parte do seu tempo. Por isso, muitas vezes, nos sentimos improdutivos, porque as urgências são facilmente identificáveis mas não trazem resultados significativos.
São nas atividades importantes que devemos nos concentrar, principalmente naquelas pertencentes ao quadrante II – importantes e não urgentes – que impactam diretamente na nossa produtividade. Portanto, faça um esforço e avalie sua rotina. Antes de apagar incêndios classifique se a atividade não pode ser remanejada para um momento adequado.
Não pare tudo para sair correndo e resolver urgências, que muitas vezes podem esperar algumas horas ou até dias, ou seja, não são tão urgentes assim. Designe a maior parte do seu dia as atividades dos quadrantes superiores e você ganhará em produtividade e resultados. Determine momentos específicos para as atividades dos quadrantes III e IV. Elas também precisam ser executadas, mas podem ocupar apenas 1/3 do seu dia.
Você gestor também deve utilizar esse quadro como instrumento de comunicação com sua equipe. Experimente classificar os projetos ou clientes nessa metodologia e comunique a seus colaboradores. Se eles souberem o que é importante, o que é urgente e o que pode esperar um pouco, terão mais autonomia para resolverem por si as dificuldades que se apresentam no dia a dia. Assim, o número de incêndios que chegará a você será muito menor. Desta forma, você poderá ocupar-se com as atividades do quadrante II e obter resultados muito melhores!
